Black Friday week no longer guarantees growth. IMRG’s tracker for Black Friday week 2025 (24 November–1 December) showed UK online market revenue down 1.2% year-on-year, even as Black Friday itself was modestly up. December as a whole finished −7.2% YoY. Looking ahead, IMRG’s 2026 forecast for the total online market is 0% growth — which means peak is less about “riding a rising tide” and more about capturing every convertible visit without outages, slow checkout or payment friction.

What “ready” looks like at platform scale
Shopify’s November 2025 engineering post on BFCM readiness is unusually transparent about the operating system behind a peak. Preparation started in March: capacity planning, multi-region strategy on Google Cloud, and a rule that architectural change is not left until November.
Three tracks ran in parallel — capacity modelling, infrastructure roadmap, and “What Could Go Wrong” risk exercises feeding Game Days. Chaos drills targeted critical journeys: checkout, payments, order creation and fulfilment. Load testing with their Genghis tool drove realistic browse → cart → checkout flows from multiple GCP regions (including europe-west4), with flash-sale bursts on top of baseline.
The scale numbers are instructive even if your store will never see them:
- By the fourth major test: 146 million requests per minute and 80,000+ checkouts per minute.
- Final p99 rehearsal: 200 million RPM.
- Tests included regional failovers evacuating US and EU regions — validating disaster recovery, not only happy-path load.
- Mid-program, they added authenticated checkout scenarios; even a small share of logged-in traffic exposed rate-limit paths anonymous browsing never touched.
What UK merchants should steal from that playbook
You do not need Shopify’s headcount. You do need the same shape of discipline:
- Critical-journey map — homepage, collection, PDP, cart, checkout, payment confirmation, order status, returns. Assign an owner and a latency/error budget to each.
- Game Day lite — break staging on purpose: kill a payment webhook, delay the ERP stock feed, throttle the CDN cache, expire a theme preview. Write the runbook while you are calm.
- Authenticated and guest paths — flash-sale bots and members’ prices behave differently; test both.
- Tag and app freeze windows — marketing pixels and app scripts are frequent peak regressors for INP and error rates.
- Edge and origin roles — cache catalogue aggressively; keep checkout dynamic; know your purge plan when prices change mid-campaign.
- Payments diversity — UK Finance reports online card volume +4% and value +1% in 2025, with wallets and alternative methods growing. Peak failures often concentrate on a single gateway or 3-DS path; have monitored fallbacks.
- Fulfilment honesty — IMRG’s Christmas 2025 review stressed operational demand and clear customer communication over pure spike theatre. A fast site that oversells damaged stock still loses the customer.
Reliability as a conversion feature
Baymard’s research still attributes a slice of abandonment to crashes and errors (17% of shoppers in their quantified reasons set report leaving for that cause). In a flat market, preventing self-inflicted downtime is as commercial as a new acquisition channel. Pair that with Core Web Vitals discipline (Google’s LCP / INP / CLS thresholds) so paid traffic bought for peak does not bounce on a sluggish mobile PDP.
Cloudflare’s ecommerce performance guidance remains a useful checklist for the delivery layer — edge cache, image optimisation, Zaraz for third parties, Workers for edge logic — sitting in front of whatever commerce engine you run. Platform reliability is a partnership between your theme/apps, your CDN/WAF, and your payment and fulfilment providers.
